Most Black Friday marketing idea lists are 50 tactics deep and margin-blind. They'll tell you to add a countdown timer and post more on Instagram without ever asking whether the weekend leaves you better off. This is the shorter, opinionated version: the ideas that actually build a profitable Black Friday for a Shopify store, grouped by what they're for, each with the reason it works.
The thread running through all of them is one Liquid Lemon belief: the goal isn't the biggest sales number, it's the most profit and the most customers worth keeping. Ideas that only chase gross revenue are easy and everywhere. These aren't those.
Offer ideas that don't just cut price
The default Black Friday idea is "discount deeper than last year." It's also the one that reliably loses money, which is its own discount trap. Here's what to run instead.
- Gift with purchase. A $34 gift can cost you around $9 in COGS while the customer values it near full price. One dataset across 1.1M Shopify orders found gift-with-purchase orders netted more than discounted ones and pulled more first-time buyers. It moves product without resetting what your price "should" be.
- Tiered spend-more-save-more. "Spend $150, save 15" gives shoppers a reason to build a bigger cart to earn the deal instead of stapling a discount onto the order they already had.
- Free-shipping threshold set just above your AOV. 81% of shoppers say they'll add to their cart to hit free shipping. It lifts basket size without touching unit price. Our free-shipping threshold calculator finds the number that adds AOV without eating margin.
- Bundles and starter sets. A "best of" or starter bundle raises order value and does the choosing for a shopper who's overwhelmed by a sale page. The perceived deal comes from the bundle, not a deeper cut on every SKU.
- Segment the discount. Your VIPs don't need the deepest offer to convert, and giving it to them hands away margin. Put the strongest hooks in front of cold and lapsed buyers where they change a decision, and give your best customers early access instead of a bigger number.
Ideas for the six weeks before the weekend
Most of the winnable revenue is decided before Black Friday, based on whether you built an audience and a warm list. These ideas run in October and early November.
- Build an early-access VIP list. A simple "get first access to our Black Friday deals" sign-up gives your best offer somewhere to land and lets you sell to an engaged group a day early, before the inbox gets loud.
- Warm the list, don't cold-blast it. Ramp your email frequency on engaged subscribers through October so deliverability holds when it matters. Brands that spike volume from silence take a real ROI hit. The full version is in the Black Friday email and SMS plan.
- Run the pop-up harder now. Your list is about to grow faster than any other time of year. Every subscriber captured in October is one you can sell to at full attention in November.
- Tease, don't just announce. A short "something's coming" sequence gives people a reason to watch for the launch email instead of scrolling past it.
On-site ideas that lift conversion
Traffic is the expensive part. These ideas get more of the traffic you're already paying for to convert.
- A dedicated Black Friday landing page. One page that collects the offer, the bestsellers, and the deadline beats scattering deals across the site and hoping shoppers find them. It also gives your ads and emails one clean place to point.
- Gift guides. A lot of Black Friday buyers are shopping for someone else and don't know your catalog. "Gifts under $50" or "for the person who has everything" does the merchandising they won't do themselves.
- Honest urgency. A real deadline or a real low-stock count works. A fake countdown that resets on refresh trains distrust, and shoppers notice. Use urgency you can stand behind.
- Fix mobile speed before the traffic hits. The majority of BFCM traffic is on phones. A slow product page is lost revenue you already paid to acquire. More conversion fixes are in our Shopify Black Friday CRO guide.
Ideas that keep the customers you just bought
The weekend acquires customers. Whether they're worth anything depends on what happens next, and only about 4% of Black Friday-acquired customers come back within a year by default. These ideas change that.
- A real post-purchase sequence. Not just a receipt. Help the first order land, then recommend the specific complement to what they bought. The second order is where the money is.
- Give a reason to return, not another discount. Early access to the next drop, loyalty points, or a replenishment reminder timed to when they'll run out. You already discounted to acquire them, doing it again just confirms they should only buy on sale. The full retention play is in the 7 days after Black Friday.
- Don't go dark in December. Roughly 25% more holiday conversions happen after Christmas than before, gift-card holders are looking to spend, and paid CPMs drop as competitors pull budget. Retargeting your Black Friday cohort then costs a fraction of what it cost to reach them in November.
